Pete M
I would probably fix it up first, but converting to 4x4 is as easy as swapping in a new front axle and transmission. Most guys look for a 4x4 XJ with the same engine and trans (auto or manual). In your case, try to find an XJ with the 5-spd trans rather than the 4-spd. Pretty much all you do is bolt stuff on. :D There are some pitfalls to avoid, so try to check with the group before you actually by anything.
Kenosha Warrior
JeepKings.ca is helpful too for finding parts and wrenching help. Its mostly Ontario folks with majority of them from the GTA or outlying areas.

Geonovast
Converting to 4wd is actually fairly easy, as they've said. Quite a few people have done it. I just got done with mine a week ago. http://www.comancheclub.com/forums/viewtopic.php?t=6535 Then rewarded myself by bringing home another 2wd MJ! :P
